Method
Every phase ends with something you can review.
Four phases, with a deliverable and a progress criterion in each. We do not move on by calendar: we move on when whoever is accountable for the process accepts what was delivered.
Understand
How the process works today, with data rather than assumptions.
- What we do
- We talk to the people who run the process every day, not only to whoever supervises it.
- We collect real data: volumes, lead times, errors and exceptions.
- We draw the process as it actually works, not as it is written down.
- We prioritise opportunities by impact, effort and risk.
- Deliverable
- A map of the current process, prioritised opportunities and reference metrics.
- Progress criterion
- Management accepts the baseline and the order of priorities.
- What we need from you
- Access to the people who know the process and to sample data, and a process owner who decides.
Redesign
The process first; then the technology that supports it.
- What we do
- We design the target process before choosing tools.
- We decide what is automated, what a person reviews and what does not change.
- We define the controls: permissions, activity logging and what happens when something fails.
- We agree how improvement will be measured and when a delivery counts as accepted.
- Deliverable
- A target process, the solution architecture, controls and a measurement plan.
- Progress criterion
- The process owner validates the design and the acceptance criteria.
- What we need from you
- The process owner to review the design and validate the acceptance criteria.
Implement
In your systems, with your team and in small deliveries.
- What we do
- We build in your systems, in small deliveries.
- We test with real cases before each go-live.
- We document every workflow: description, owner and failure procedure.
- We train whoever will run the solution.
- Deliverable
- A working solution, tests, documentation and training.
- Progress criterion
- Tests passed and formal acceptance by the process owner.
- What we need from you
- Test data and access, and someone on your team who accepts each delivery.
Evolve
Measure, adjust and decide the next step with evidence.
- What we do
- We track the metrics against the agreed baseline.
- We adjust whatever does not perform as expected.
- We spot new opportunities from what we have learned.
- We review with management and decide whether to continue, extend or stop.
- Deliverable
- Tracking of metrics against the baseline, adjustments and new opportunities.
- Progress criterion
- A regular review with management and an explicit decision to continue, extend or stop.
- What we need from you
- A regular review with management and access to the operational metrics.
Three principles
- Process firstBefore choosing technology, we understand how the process works and what is worth changing. Sometimes the improvement does not need AI.
- AI proposes, rules calculateAmounts, totals, deadlines and statuses are calculated by the system with rules. Decisions with impact are made by a person.
- We measure against a baselineWe agree how operations stand today and which measures the improvement will be compared with. Without a baseline, we do not promise results.
How we deliver
What we build can be understood, audited and inherited.
- DocumentationEvery workflow has a description, an owner and a failure procedure.
- Minimum permissionsEach integration accesses only what it needs, with dedicated credentials.
- Visible errorsWe design so that no failure goes unnoticed: it raises an alert and is logged.
- Human oversightAI proposes and rules calculate. Decisions with impact go through a person.
- HandoverYour team receives documentation and training so it can run things without depending on us.
- MeasurementEvery improvement is compared with the baseline agreed in the diagnosis.
These are the practices we will work with on every project, not certifications.
Contact
Let’s identify what is holding your operations back.
A first conversation is to understand your process and assess whether we are a good fit. If we are not the right option, we will tell you.
Contact us
- A short description of the process is enough.
- Do not send confidential documents or data in the first message.
